AI Security is Being Over Thought
The current conversation around AI and LLM security is a mess.
On one side, we have breathless takes about prompt injections, jailbreaks, rogue agents, and existential model failures. On the other hand, we have security teams who can’t yet answer a very simple question: Where is AI actually being used in our environment?
Those two things should not be happening at the same time — but they are.
Most organizations are being asked to defend against tomorrow’s edge cases before they’ve even secured today’s reality. And that’s how you end up with performative AI security instead of effective AI security.
Let’s be blunt: The average enterprise is nowhere near the threat model being discussed on conference stages.
The Reality Most CISOs Are Living In
Despite the hype, most companies are not deploying autonomous AI systems that can meaningfully act on their own. They’re not training foundation models. They’re not handing LLMs the keys to production infrastructure.
They’re experimenting.
They’re calling managed APIs. They’re bolting LLMs onto internal tools. They’re letting employees use ChatGPT because saying “no” without an alternative was never going to work.
From a security perspective, this doesn’t introduce a new class of risk so much as it amplifies old ones.
Data leaves the organization more easily. Integrations multiply faster than governance. Visibility lags adoption. Ownership is fuzzy. None of this is novel — it’s the same movie security teams have watched every time a powerful new SaaS capability shows up.
The mistake we’re making now is pretending this is fundamentally different just because the word “AI” is involved.
LLMs Are Not Magical — They’re Untrusted Systems
Here’s the framing that cuts through most of the noise: An LLM is not a thinking entity. It’s not an employee. It’s not a decision‑maker. It’s an untrusted system that processes data and returns output.
That’s it.
Once you accept that, a lot of the supposed complexity disappears. Prompts are data. Responses are data. APIs are still APIs. Permissions still define blast radius. Logging still determines whether you can investigate an incident or not.
If your LLM security strategy doesn’t start there, it’s probably theater.
What Matters Right Now
Right now, the biggest risk facing most organizations is not a clever attacker manipulating a prompt into doing something diabolical.
It’s an employee pasting sensitive information into a tool they don’t fully understand.
It’s a team spinning up an API key with broad access and no expiration.
It’s leadership assuming that “we don’t train on your data” means “this can’t hurt us.”
It’s security teams being asked about AI risk after the tools are already embedded in workflows.
This is basic, unglamorous security work. Data boundaries. Vendor due diligence. Access control. Visibility. Accountability. And because it’s unglamorous, it’s being overshadowed by far more interesting — and far less relevant — conversations.
The Risk Increases When We Add Permissions, Not Intelligence
Things do change when LLMs stop being passive assistants and start being wired into real systems.
The danger isn’t that the model suddenly becomes smarter. The danger is that someone decided to let it query internal databases, trigger actions, or make decisions without meaningful oversight.
At that point, you’re no longer securing an AI — you’re securing an automated system with a very unpredictable interface.
And again, this isn’t new territory. We already know how to secure systems like this. Least privilege matters. Human review matters. Auditability matters. Failing safely matters.
If an AI‑driven action can cause real damage, and there’s no checkpoint before it happens, that’s not an AI problem — that’s a design failure.
The Cost of Chasing the Hype
The most dangerous outcome of the current AI security hype cycle isn’t that we’ll miss some obscure edge case. It’s that we’ll waste time.
Security teams are being pulled into debates about theoretical attacks while obvious gaps remain open. Policies are being written that sound sophisticated but don’t change behavior. Tools are being evaluated for problems the organization doesn’t have yet.
This creates the illusion of progress without reducing real risk.
A mature AI security posture isn’t defined by how many edge cases you can name. It’s defined by how clearly you understand what’s deployed, what data it touches, and what happens when it fails.
A More Honest Measure of Maturity
If you’re a CISO and you can confidently answer:
- What LLMs are in use?
- What data do they see?
- Who owns them?
- And how mistakes are caught before they become incidents?
You’re already ahead of most organizations — even if you haven’t solved every hypothetical AI failure scenario on the internet.
AI security doesn’t need more hype. It needs sequencing.
Secure what’s real first. The rest can wait.
